The following matrix shows the general relationship between each major faction. Relationships are shown from the row faction’s perspective toward the column faction.

GM Note: Hidden relationships marked with an asterisk (*) reflect the Cinders’ and Veil Unbound’s secret allegiance to Serith. Reading the Matrix, Key Relationships
Dominant Alliances:
- Order of the Ashen Flame and The Cinders appear to be close allies. In truth, the Cinders are exploiting this relationship to manipulate the Order and the Hierarch.
- The Greensingers and the Marchwardens Council are deeply intertwined, the Greensingers serve as spiritual advisors and the Council relies on their communion for strategic intelligence.
- The Lantern-Keepers and The Star-Readers share information freely. Ashvane trusts the Star-Readers’ analysis; the Star-Readers value the Lantern-Keepers’ field observations.
Hidden Axis of Serith:
- The Cinders and The Veil Unbound are secretly allied through their shared service to Serith. Their leaders (Mourne and the Whisperer) communicate through intermediaries and coordinate strategy. Neither fully trusts the other, but both serve the same goddess.
- Both factions are independently targeting The Ember Guild’s Kaevroth fragment registry.
- Both factions are working to undermine the institutions in their respective regions, the Cinders hollowing out the Dominion, the Veil Unbound sabotaging the Reach.
Notable Tensions:
- Order of the Ashen Flame views the Marchwardens Council as a growing threat. Commander Voss’s preemptive war plan would shatter any possibility of alliance.
- Concord of Tides and The Lantern-Keepers should be natural allies but are locked in a funding dispute. The Concord sees the Lantern-Keepers as a cost center; the Lantern-Keepers see the Concord as negligently endangering the coast.
- The Ashen Vigil and the Remnants’ Court coexist uneasily. Many Vigil members respect the Remnants; many others consider them monsters wearing the faces of the dead. This internal debate mirrors the broader question of what it means to be alive.
- The Star-Readers are viewed with suspicion by Order of the Ashen Flame and The Cinders because their pursuit of truth threatens the Dominion’s carefully maintained narratives.
Cross-Regional Bridges:
- The Ember Guild and The Star-Readers are the only factions with genuine continent-wide reach and cross-regional neutrality. Both serve as bridges between regional powers that would otherwise have no communication channels.
- The Ashen Vigil receives nominal support from Order of the Ashen Flame (supply shipments) and friendly relations from The Star-Readers (information exchange), but is largely isolated.

GM Reference Note: This document is a living reference. As the campaign progresses, faction relationships will shift. Track changes to the relationship matrix as PCs’ actions ripple through the political landscape. A single exposed secret, the Cinders’ betrayal, the Whisperer’s identity, a Kaevroth fragment’s location, can redraw the entire map.
